YouTube Factory: let a team of AI agents run your channel

A YouTube production pipeline orchestrated by Claude Code. Research, ideas, scripts, titles, thumbnails, editing, Shorts, publishing, comments and analytics are the agents' job. You show up at four gates: pick the idea, approve the script, shoot, approve the final cut.

Shooting the video is the small part. What kills channels is everything else.

One video needs topic research, title tests, a thumbnail, a script, editing, captions, Shorts, a description, a publishing plan, comment replies and a results review. Most channels don't stop because of the content; they stop because of this: 15–20 hours per video, then burnout. That's exactly how I stopped in 2024. YouTube Factory wires those steps into a stage machine, hands them to agents, and records what it learned after every video.

How it works

  1. research
  2. ideate
  3. YOU pick
  4. spec
  5. script
  6. package
  7. YOU script_approval
  8. shoot_plan
  9. YOU shoot
  10. ingest
  11. edit
  12. shorts βˆ₯ parallel chapters
  13. YOU final_review
  14. publish
  15. community
  16. analyze 24h/7d/30d
  17. retro

Every stage has a done-check; if an agent can't pass it in three attempts, the pipeline stops and pings you on Telegram. At each gate it waits. Every video is analyzed at 24h, 7d and 30d; at day 30 a retrospective is written and the rules are updated.

What's in the box

Supervisor (CLAUDE.md)

The brain. Decides when a rule exists, logs it, moves on. Trains itself at the start of every session on YouTube growth knowledge, channel rules and past lessons.

10 specialist subagents

researcher, ideator, scriptwriter, packager, designer, editor, shorts, publisher, community, analyst.

15 ready commands

/train, /research, /ideate, /pick, /script, /approve, /shoot-plan, /ingest, /publish, /analyze, /community, /retro, /learn, /status, /daily.

YouTube growth knowledge base

Discovery, title, thumbnail, description and A/B-test rules distilled from YouTube's official creator docs; a niche-research template.

Rulebook (PRINCIPLES)

Numbered rules that change only with evidence: title type, thumbnail variants, hook structure, length targets, publishing hygiene.

Memory that learns

24h/7d/30d metrics for every video, retros, hypotheses under test, mistakes never to repeat.

vidIQ integration

Outlier scans, keyword volumes, title and thumbnail scoring, channel analytics. Works with a free account; credit-budget rules included.

Editing pipeline

Transcript-based cut: takes you mark with a keyword are dropped, silences removed, captions burned, screen recordings placed, audio normalized, 3 vertical Shorts exported. ffmpeg + Whisper, local.

Thumbnail generation

3 distinct variants via an image API + face cutout + text; small-size readability check; A/B test plan.

YouTube API publisher

Upload, scheduling, thumbnail, playlist, pinned comment, Shorts calendar; metadata read-back after upload.

Telegram gates

Every gate and every failure lands in your pocket. One daily summary.

Secret vault

API keys stay out of git; the agent never prints values; hooks block commands that read the vault.

The four things you still do

  1. Pick the idea (reply with a number on Telegram)
  2. Approve the script (a 5–7 beat skeleton, 20 minutes)
  3. Get in front of the camera (talk from the beats, single take)
  4. Watch the final cut and say "publish"

Target: under 3 hours of human time per video.

What you need

  • Claude Code subscription (long sessions; a high-usage plan is recommended)
  • A YouTube channel and YouTube Data + Analytics API access in Google Cloud
  • vidIQ account (free is enough)
  • An image-generation API key (for thumbnails)
  • A Telegram bot
  • Mac or Linux, comfortable enough with a terminal to install ffmpeg
  • A camera and a microphone. You don't need to write code.

For you if

You run a talking channel (commentary, screen recordings, teaching) and the hours per video are what's stopping you. Solo creators, experts, small teams.

Not for you if

You want a faceless, fully automated "AI channel"; this system works with your face and voice. If you expect cinematic editing; the pipeline produces clean, publishable cuts, not motion graphics. There is no views guarantee.

Frequently asked questions

Do I have to be on camera?

Yes. The system writes the script skeleton, you do the talking. It wasn't built for faceless channels.

How good is the editing?

A cut with retakes and silences removed, captions burned in, screen recordings placed and audio normalized. Publishable for commentary and screen-recording videos. No motion graphics.

Does it only work with Claude Code?

Yes.

Channels in languages other than Turkish?

The system is language-agnostic; the script, title and comment agents work in your channel's language. The knowledge base is built on YouTube's general rules.

Is vidIQ required?

A free account is enough. It works without it too, but the research and scoring agents get weaker.

Does it automate YouTube A/B tests and end screens?

YouTube provides no official API for those. The system does what it can, and sends you the 2-minute Studio steps for the rest on Telegram.

Instagram / TikTok?

Vertical clips and descriptions are prepared; posting is manual.

How do updates work?

Through the same GitHub repo. Year one is included.

Is there support?

A setup guide and issue reporting on the repo. 1:1 support is in the Setup package.

When does it go on sale?

First I'll run it on my own channel and put the numbers on this page. Waitlist members hear first, by email.

Who built this?

I'm Murat Dikici. I've been building software for 20+ years and now have AI agents write all of my code. In 2024 I quit my YouTube channel because of the 20 hours of work each video took. YouTube Factory is the system I built so that reopening the channel wouldn't walk me into the same trap; I'm its first user, and I'll share the results on this page and on the channel.
